Do you need a full in-house development team?
When an AI-assisted senior engineer and focused design support can fit the work, and when a permanent team is the better investment.
01You may be able to buy the capability you need now
A focused build with one main user journey may not need separate full-time hires for every discipline. An experienced engineer can cover connected implementation work, while a designer joins for the product decisions and reviews that need design expertise.
AI can assist with code drafts, investigation, repetitive updates, documentation, and review preparation. That can reduce the need to staff every execution task separately. The size of the benefit depends on scope, system complexity, and how much rework the output needs; there is no fixed team-replacement ratio.
02Compare responsibility and total cost
Consider coordination, ramp-up, review, maintenance, availability, and recovery as well as the quoted hourly rate.
| Approach | Can fit when | Check before choosing |
|---|---|---|
| Senior engineer plus focused design support | The scope is bounded and a small number of people can own the decisions. | Availability, backup coverage, handoff, support, and ownership of each discipline. |
| Permanent in-house team | Product knowledge, continuing delivery, and operational responsibility are ongoing needs. | Hiring and management capacity, continuity, specialist needs, and support coverage. |
| Distributed or offshore partner | The handoff, working-hour overlap, and quality controls fit the project. | Direct senior access, communication, data access, review evidence, and release ownership. |
03Keep a permanent team when the responsibility is permanent
A product with many concurrent workstreams, demanding service commitments, deep specialist requirements, or substantial ongoing support may justify an in-house team. AI tools do not create a support rota or preserve institutional knowledge by themselves.
A lean external team can also become a bottleneck if every decision depends on one person. Plan for absences, documentation, infrastructure access, and the point at which it makes sense to bring work inside.
04Start with a milestone, then choose the team
Define the next outcome and the skills it needs. A first engagement might be a codebase assessment, a complete product workflow, or technical direction for your existing team. Review what capacity you need after that milestone.
The commercial case is paying for the responsibilities the project needs at this stage, with explicit expectations about delivery and maintenance.
